Bakery Equipment Maintenance - What We've Learned in 7 Years
Here's something most equipment suppliers won't tell you: the lifespan of your bakery equipment has very little to do with the brand or the price you paid. It has almost everything to do with how you maintain it.
We've been selling bakery equipment for 7 years, and in that time we've seen the same model mixer last 20 years for one customer and fail in 3 years for another. The difference? The first customer cleaned and lubricated it every week. The second customer never did either.
In this article, we're going to share the maintenance tips we give our best customers - the ones whose equipment lasts forever and who never call us with emergency breakdowns. These aren't complicated or expensive. Most of them take 5-10 minutes a day. But they'll add years to the life of your equipment and save you thousands in repairs and downtime.
The #1 rule: clean it every single day
If you take nothing else away from this article, remember this: clean your equipment every single day. Not every week, not when it looks dirty, not when you have time - every day, at the end of each shift.
The #1 cause of equipment failure in bakeries isn't mechanical failure. It's flour and dough buildup that gets into moving parts, absorbs moisture, turns into a hard paste, and causes bearings to seize, belts to slip, and gears to wear out prematurely. We've taken apart mixers that were only 2 years old and found them packed solid with old dough and flour - it was like concrete inside the gearbox. That's not a manufacturing defect. That's lack of cleaning.
A 5-minute wipe down at the end of each day will prevent 90% of equipment problems. Here's what to do:
For mixers: Wipe down the bowl, the dough hook, the mixing arm, and the exterior of the machine with a damp cloth. Remove any dough or flour buildup from the bowl lift mechanism and the base. Don't use harsh chemicals or water directly on the motor or electrical parts - a damp cloth is all you need. Once a week, do a deeper clean - remove the bowl and hook, wash them with warm soapy water, and wipe down the entire machine including the underside.
For ovens: Wipe down the interior with a damp cloth while it's still warm (but not hot enough to burn you). Remove any crumbs or spilled dough from the bottom of the oven. Clean the door seal - crumbs buildup here can prevent the door from sealing properly, which wastes energy and causes uneven baking. Once a week, do a deeper clean - remove the trays and shelves, wash them, and scrub the interior with a food-safe oven cleaner. Don't use oven cleaner on the heating elements or fans.
For divider-rounders: This is the machine that needs the most cleaning because it handles raw dough directly. Wipe down the dividing chamber, the rounding cone or belts, the hopper, and all surfaces that come into contact with dough. Remove any dough buildup from the blades and moving parts. Once a week, disassemble the parts that can be removed (the hopper, the dividing chamber, the rounding parts) and wash them with warm soapy water. Let them dry completely before reassembling.
For proofers: Wipe down the interior, the shelves, and the door seal. Clean the water tray - stale water can grow bacteria and mold, which will affect your dough. Once a week, do a deeper clean - remove the shelves, wash them, and scrub the interior with a mild disinfectant. Check the drain hole and make sure it's not clogged.
For sheeters: Wipe down the rollers, the conveyor belts, and the exterior. Remove any dough buildup from the rollers - this can cause uneven rolling and damage the dough. Once a week, do a deeper clean - remove the scrapers, wash them, and clean the rollers with a food-safe degreaser. Don't use sharp objects to scrape the rollers - you'll scratch them and ruin the surface.
The key is to make cleaning part of your daily routine, not something you do when you have time. Train your employees to clean as they go, and do a final clean at the end of each shift. It takes 5-10 minutes, and it'll save you thousands in repairs.
The #2 rule: lubricate it regularly
After cleaning, the second most important thing you can do is lubricate your equipment regularly. Moving parts that aren't lubricated wear out much faster - metal on metal without lubrication will cause bearings to fail, gears to strip, and motors to burn out.
The key is to use the right lubricant in the right places at the right intervals. And always, always use food-grade lubricants in a bakery. Non-food-grade lubricants can drip or spray into your dough, contaminate your product, and make your customers sick. It's not worth the risk.
Here's what to lubricate and how often:
Mixers: The gearbox is the heart of the mixer, and it needs oil to run properly. Check the gearbox oil level every 3 months - there should be a sight glass or dipstick on the gearbox. If it's low, top it up with the manufacturer's recommended oil (usually ISO VG 220 or 320 gear oil). Change the gearbox oil completely every 6-12 months, depending on how much you use the mixer. The bowl lift mechanism, the tilt head pivot, and other moving parts should be lubricated with food-grade grease every 1-2 months. Don't over-lubricate - a little goes a long way, and excess grease can drip into your dough.
Ovens: Ovens have fewer moving parts than mixers, but they still need lubrication. The door hinges should be lubricated with food-grade grease every 3-6 months - if your oven door is squeaking or hard to open, it probably needs lubrication. The fan motor bearings should be lubricated every 6-12 months - if your oven fan is making noise, it might need lubrication. The conveyor belt on a rotary oven should be checked and lubricated according to the manufacturer's recommendations. Don't lubricate the heating elements or the interior of the oven - lubricant will burn and smoke when the oven is on.
Divider-rounders: This machine has the most moving parts, so it needs the most lubrication. The main drive chain should be lubricated with food-grade chain oil every 1-2 weeks. The bearings on the dividing blade, the rounding cone, and the conveyor should be lubricated with food-grade grease every 1-2 months. The gearbox oil should be checked every 3 months and changed every 6-12 months. If your divider is making unusual noises or running rough, it probably needs lubrication. Don't wait until it fails - lubricate it regularly and it'll run smoothly for years.
Proofers: Proofers have relatively few moving parts, but they still need maintenance. The fan motor bearings should be lubricated every 6-12 months. The door hinges should be lubricated every 3-6 months. The water pump (if your proofer has one) should be checked and cleaned regularly - mineral buildup from hard water can cause the pump to fail. If you have hard water, consider using distilled water or a water softener to prevent mineral buildup in the proofer.
Sheeters: The roller bearings should be lubricated with food-grade grease every 1-2 months. The conveyor belt should be checked for tension and alignment regularly - a loose or misaligned belt will cause uneven rolling and can damage the belt. The gearbox oil should be checked every 3 months and changed every 6-12 months. The adjustment mechanism (for changing roller gap) should be lubricated every 1-2 months - if it's hard to turn, it probably needs lubrication.
Always check your owner's manual for the specific lubrication recommendations for your machine. Different manufacturers use different parts and different lubricants, and using the wrong one can cause damage or void your warranty.
The #3 rule: don't overload it
This is another one that seems obvious, but we see it all the time. A customer buys a 40L mixer rated for 15kg of flour, and then they put 20kg of flour in it because they're in a hurry. Or they buy a divider rated for 2000 pieces an hour, and they run it for 12 hours straight at full capacity because they have a big order.
Overloading your equipment is the fastest way to break it. When you put more load on a motor than it's designed for, it draws more current, runs hotter, and the windings can burn out. When you put more dough in a mixer than it's designed for, the gears and bearings are under more stress, and they wear out much faster. When you run a machine continuously beyond its rated duty cycle, it doesn't have time to cool down, and the heat causes premature failure.
Here's how to avoid overloading:
Know your equipment's capacity. Read the manual and know exactly how much flour your mixer can handle, how many pieces per hour your divider can do, and how many trays your oven can bake at once. Write these numbers down and post them near the machine so every employee knows the limits.
Don't exceed the capacity, even for "just this once." We hear this all the time: "I just needed to finish this one batch, so I put a little extra in." That "just this once" turns into every time, and before you know it, you're consistently overloading your equipment. If you need more capacity, buy a bigger machine. Don't try to make a small machine do a big machine's job.
Respect the duty cycle. Most bakery equipment is designed for intermittent use - run for a while, stop for a while. If your divider is rated for 2000 pieces an hour, that doesn't mean you can run it for 12 hours straight at 2000 pieces an hour. It means you can do 2000 pieces in an hour, but then the machine needs time to cool down. Check the manual for the recommended duty cycle, and give your equipment breaks.
Watch for signs of overloading. If your mixer is straining, the motor is getting hot, or the circuit breaker is tripping, you're probably overloading it. If your divider is running slower than usual or making unusual noises, it might be overloaded. If your oven is taking longer to heat up or the temperature is fluctuating, it might be overloaded. If you see these signs, reduce the load and give the machine a break.
We know it's tempting to push your equipment harder when you have a big order or you're behind schedule. But overloading causes more downtime in the long run - a machine that breaks down because it was overloaded will put you out of action for days or weeks while you wait for parts and repairs. It's much better to run your equipment within its limits and plan your production schedule accordingly.
The #4 rule: fix small problems before they become big problems
This is the rule that separates the bakeries whose equipment lasts forever from the ones that are constantly calling for repairs. Small problems don't go away on their own - they get worse, and they get more expensive to fix.
A squeaky bearing that you ignore for a month will eventually seize up, and when it does, it can damage the shaft, the housing, and the motor. What would have been a $20 bearing replacement becomes a $500 motor replacement. A small oil leak that you ignore will eventually cause the gearbox to run low on oil, and when that happens, the gears will seize and you'll need a whole new gearbox. What would have been a $10 gasket replacement becomes a $1000 gearbox replacement.
Here's how to catch small problems before they become big ones:
Listen to your equipment. You know what your machines sound like when they're running normally. If you hear a new sound - a squeak, a grind, a rattle, a hum that's louder than usual - pay attention. Unusual noises are the first sign that something is wrong. Don't ignore them and hope they go away. Investigate and find the cause.
Watch for changes in performance. If your mixer is taking longer to mix dough, or your divider is producing inconsistent piece weights, or your oven is baking unevenly, something is wrong. These changes don't happen for no reason - there's a cause, and it's probably something that's starting to fail. Investigate and fix it before it gets worse.
Check for leaks. Oil leaks, water leaks, air leaks - any leak is a sign that something is wrong. Check under and around your equipment regularly for signs of leaks. If you see oil on the floor under your mixer, the gearbox seal is probably leaking. If you see water under your proofer, the water tray or drain is probably leaking. Fix leaks immediately - they'll only get worse.
Feel for excessive heat. Motors and gearboxes get warm when they're running, but they shouldn't be too hot to touch. If you can't keep your hand on the motor housing for more than a few seconds, it's running too hot. Excessive heat is a sign of overloading, lack of lubrication, or a failing bearing. Investigate and fix it before the motor burns out.
Keep a maintenance log. Write down when you clean, lubricate, and service each machine. Write down any problems you notice and when you fixed them. This will help you spot patterns - if the same part fails every 6 months, you know to replace it proactively before it fails. It will also help you track the total cost of ownership for each machine, so you know when it's more cost-effective to replace it than to keep repairing it.
The key is to be proactive, not reactive. Don't wait for something to break before you fix it. Inspect your equipment regularly, listen for unusual sounds, watch for changes in performance, and fix small problems immediately. A $20 part replaced today will save you $500 in repairs and $2000 in downtime later.
Maintenance schedule - what to do and when
To make it easy, here's a simple maintenance schedule you can follow. Print it out, post it in your bakery, and check off each task as you do it.
Every day
- Wipe down all equipment with a damp cloth after use
- Remove dough and flour buildup from all surfaces
- Clean the oven interior while it's still warm
- Clean the proofer water tray and check the water level
- Check for unusual noises, leaks, or performance changes
- Sweep and clean the floor around equipment (flour on the floor gets into moving parts)
Every week
- Deep clean the mixer - remove bowl and hook, wash with soapy water, wipe entire machine
- Deep clean the oven - remove trays and shelves, wash, scrub interior
- Deep clean the divider - disassemble removable parts, wash with soapy water, dry completely
- Deep clean the proofer - remove shelves, wash, scrub interior with mild disinfectant
- Deep clean the sheeter - clean rollers, remove scrapers, wash
- Check all belts for tension and wear
- Check all electrical connections for tightness
Every month
- Lubricate all moving parts with food-grade grease (bowl lifts, hinges, pivots, adjustment mechanisms)
- Lubricate divider drive chain with food-grade chain oil
- Check gearbox oil levels on all equipment
- Inspect all bearings for play or noise
- Inspect all seals for leaks
- Calibrate oven temperature with an oven thermometer
- Check proofer temperature and humidity with a separate thermometer/hygrometer
Every 3-6 months
- Change gearbox oil on mixers, dividers, and sheeters
- Lubricate motor bearings on ovens and proofers
- Lubricate oven door hinges
- Inspect heating elements in ovens for wear or damage
- Inspect fan blades for damage or imbalance
- Check and clean electrical contacts and switches
- Inspect power cords for damage
- Test safety switches and emergency stops
Every year
- Have a qualified technician do a full inspection of all equipment
- Replace worn belts, bearings, and seals before they fail
- Calibrate all thermostats and temperature controllers
- Check and tighten all electrical connections
- Inspect and clean motors and ventilation fans
- Review your maintenance log and plan for the next year
The tools and supplies you need
You don't need a lot of fancy tools to maintain bakery equipment, but there are a few basics you should have on hand:
Food-grade lubricants: This is the most important supply. You'll need food-grade grease (for bearings, hinges, and moving parts), food-grade chain oil (for divider chains), and food-grade gear oil (for gearboxes). Don't use regular automotive lubricants in a bakery - they're not food-safe and can contaminate your product. Buy them from a restaurant supply store or online.
Cleaning supplies: Food-safe sanitizer, food-safe degreaser, oven cleaner (food-safe), mild dish soap, sponges, scrub brushes, microfiber cloths, and a bucket. Don't use harsh chemicals or abrasive scouring pads on equipment surfaces - they can scratch the stainless steel and damage non-stick coatings.
Basic tools: A set of wrenches (metric and standard), a set of screwdrivers (Phillips and flathead), pliers, an adjustable wrench, a socket set, and a multimeter (for checking electrical connections). You don't need professional-grade tools - a decent set from a hardware store is fine for basic maintenance.
Measuring tools: An oven thermometer (to calibrate your oven temperature), a thermometer/hygrometer (to check proofer temperature and humidity), and a scale (to check divider piece weight accuracy). These are cheap and will help you catch problems before they affect your product.
Spare parts: We always recommend keeping a set of common wear parts on hand - belts, bearings, seals, heating elements, blades, and fuses. These are the parts that will eventually wear out, and having them on hand means you can fix the machine in an hour instead of waiting 2-4 weeks for parts to ship. Ask your supplier for a recommended spare parts list for your specific machines.
When to call a professional
You can and should do the daily cleaning, basic lubrication, and simple inspections yourself. But there are times when you should call a qualified technician instead of trying to fix it yourself:
Electrical problems. If your equipment is tripping circuit breakers, giving electric shocks, or has visible damage to power cords or electrical components, call a professional. Electricity is dangerous, and trying to fix electrical problems yourself can cause injury or fire.
Gearbox or motor problems. If your gearbox is making grinding noises, leaking oil, or has seized up, call a professional. Gearbox repair is complex and requires special tools and knowledge. If your motor is burning out, humming without turning, or running excessively hot, call a professional - motor repair or replacement is not a DIY job.
Gas oven problems. If you have a gas oven and you smell gas, see a yellow flame instead of blue, or the oven isn't heating properly, call a professional. Gas is dangerous, and working on gas appliances requires special training and certification. Don't try to fix gas problems yourself.
Problems you can't diagnose. If your equipment isn't working properly and you can't figure out why after basic inspection, call a professional. Trying to fix something you don't understand can make the problem worse and cause more damage. It's better to pay for a professional diagnosis than to guess and cause $1000 worth of damage.
Warranty repairs. If your equipment is still under warranty, don't try to fix it yourself - you'll void the warranty. Call the supplier or manufacturer and have them send a technician. Most warranties cover parts and labor for a certain period, so take advantage of it.
The key is to know your limits. Do the simple stuff yourself - cleaning, lubrication, basic inspection. Call a professional for the complex stuff - electrical, gearbox, motor, gas. And when in doubt, call a professional - it's cheaper to pay for a diagnosis than to guess and cause more damage.

After 7 years in this business, here's what we tell every customer: your bakery equipment is an investment, and like any investment, it needs to be maintained. A $2000 mixer that's well-maintained will last 20 years and cost you $100 a year in maintenance. A $2000 mixer that's never maintained will last 3 years and cost you $1000 in repairs. Which one is the better investment?
The good news is that maintenance isn't hard or expensive. It's mostly just cleaning and lubrication, and it takes 5-10 minutes a day. The hard part is being consistent - doing it every single day, even when you're tired, even when you're busy, even when you'd rather go home.
